AI strategy consulting

AI strategy consulting that ends in working systems, not a slide deck.

Most AI strategies stall between the plan and the first working system. Ours is built the other way round: we map how your business runs, rank where AI will pay off, prove it on your data and then implement it, one phase at a time.

The three levels of using AI in a business

Most businesses we talk to sit at one of three levels. Our job is to move you up to level 3, and to skip level 2 entirely when you're ready to go straight there.

  1. 1
Level 1: people use ChatGPT or Claude, maybe with a shared document of prompts. It saves time, but every workflow still depends on someone copying and pasting. When they're away, it stops.
  2. 2
Level 2: no-code tools like Zapier, Make or n8n run some of those steps automatically. A real step forward, but you start bending your business around the tool, and eventually you hit its limits and build workarounds on top of workarounds.
  3. 3
Level 3: custom AI systems built around how your business actually works, connected to your real data and tools. This is where capacity changes, because the work runs without anyone starting it.

Four layers

Where AI belongs in your business, and where it doesn't

Every service business runs on the same four layers: sales, onboarding, delivery and retention. AI is strong in some steps of each and actively harmful in others. A good strategy says which is which, step by step, before anything gets built.

What's included

What our AI strategy consulting includes

For businesses doing $1M+ a year, this runs as Agent OS: the map, your biggest fix live and the roadmap.

  • Interviews with the people doing the work, not just leadership
  • A map of every key workflow, with the time and money cost of each manual step
  • A ranked list of opportunities: what AI should do, what should be cut and what should stay human
  • Models and tools tested on your own data before anything is recommended
  • A phased roadmap with the cost, timeline and expected saving for each system
  • Governance basics: who approves what, what the AI can access and how it's monitored
  • Implementation, if you want us to build it, in small phases so you see results early

Why builders

Why a strategy from builders is different

A strategy written by people who never build anything only has to sound right. Ours has to work, because we're usually the ones building it. That changes what goes in. Every recommendation has been tested on your data, priced and scheduled.

It's also why we'll tell you when the answer isn't AI.

A fractional AI lead, without the full-time hire

Some businesses need ongoing AI leadership but not a full-time chief AI officer. On a retainer, we act as that function. We keep the roadmap current, upgrade models as better ones come out, build the next systems and report on what each one is saving.

Questions

About AI strategy consulting.

They work out where AI will genuinely help your business, what it will cost, in what order to do it and how to roll it out safely. We also build the systems, so the strategy is always something that's been tested.

Our core mapping and roadmap work runs through Agent OS, and how long it takes depends on the size of the business. Implementation then runs in phases of a few weeks each.

It's the step after strategy: choosing tools and models, connecting them to your systems, testing on real data, training your team and making sure the result actually gets used. Most of our work is here.

Most businesses under a few hundred people don't need a full-time one. They need someone accountable for the roadmap and the results. A fractional arrangement usually covers that.

There isn't one tool that does it. ChatGPT, Claude and Gemini are all useful for drafting and pressure-testing a plan, but none of them knows how your business actually runs. We test several models on your own data for each task and pick whichever scores best. For a quick first read on where you stand, try our free AI readiness assessment.

Everything is built inside your accounts, with each system given only the access it needs. We set clear rules on what AI can see, what it can change and what needs a person's approval.

A fixed price per phase, agreed before we start. Agent OS comes with a guarantee: if we can't find at least $100K a year, you don't pay.
